DFY AI Agency Landscape and Chris's Offer Design

Run date: 2026-05-28  ·  Operators profiled: 18 (2 lead exemplars + 16 across 8 categories)  ·  Status: Complete · Offer ladder revised to 5 rungs after Chris feedback

A five-rung offer ladder. Ship The Crew (Rung 1) first as the productized $397 starter product matching Ayla's actual shape (4 named-and-personified agents in Telegram, client-owned runtime, no required maintenance). The Audit + higher tiers layer on top for buyers comparing across or wanting ongoing operations. Open positioning lane: Claude-Code-native delivery is the differentiator Saraev teaches but nobody currently delivers cleanly.

Cross-cutting product principle

The persona naming is the actual product. "Sylvie the boss who runs your daily pipeline" reads completely differently from "agent #1 with system prompt v3" even when the underlying code is identical. The client texts a person, gets responses in that person's voice, sees that person's role and rules on a dashboard. That perceived team is what justifies the price. Chris should build a persona-generation skill as a core part of every build at every tier.

The recommended offer: five rungs

Rung 0 The Readiness Audit
$500 flat
"Before you hire anyone, here's exactly which jobs in your business an AI ops layer should and shouldn't be touching."
Deliverable
"AI Readiness Map" PDF + working micro-prototype of the highest-ROI job on their actual data. 5-day turnaround.
Why this exists
Paid Liam-Ottley-style filter. His paid version took close rate from single digits to 80-90%. Credits toward higher tier within 30 days.
Rung 1 The CrewShip first
$397 (4-6 agents) · $497 (7-10)
"An AI crew built for your business in 5 days. They live in Telegram. They never clock out."
What's delivered
4-10 named-and-personified agents (custom names per client), Telegram interface, click-through client dashboard showing each agent's role and rules, lead/draft pipeline view, workflow automations wired to client's existing tools where credentials are provided. 5 business days.
Account model
Fully client-owned. Client's Anthropic Pro ($20/mo) + their Railway/Fly free tier + their Telegram bot. Chris stays as GitHub collaborator for future tune-ups, doesn't touch their bills.
Buyer experience (the differentiator vs. Ayla)
Intake form on chrisexplainsai.com → automated workflow scrapes + analyzes the prospect's business → personalized proposal email lands in their inbox in 2-6 hours with plan, price, timeline, next steps. Same operator-cost as a manual founder-DM, much-better buyer feel.
Maintenance
None required. Tune-ups at $250 per change session (new persona, new agent, rule update). Optional $99/mo retainer for clients who want it.
Why this ships first
Lowest stakes per client (botched build = $397 refund vs. reputation damage at higher tiers), generates testimonials fastest, productizes the persona-generation pipeline at the safest tier. Launch pricing: $297 standard / $397 expanded for first 5 buyers in exchange for a real testimonial.
Agent archetypes
Standard 4: Boss / Orchestrator + Researcher / Qualifier + Creative / Mockups + Voice / Outreach. Optional add-ons: customer support, scheduling, weekly research brief, daily briefing, content calendar, onboarding, reporting, notification routing.
Rung 2 The Architect Starter
$1,500 setup + $399/mo
"Your first AI hire, productized. One job, built and operated, you don't touch the tokens."
Envelope
200 outbound emails OR 150 voice min OR 1 weekly research run per month. Overage rates published.
Account model
Operator-owned. Chris's Anthropic key, baked into retainer. Mirrors AI Home Services $299 pattern.
Target client
Solopreneurs, small service businesses, $100K-$1M revenue.
Beats competitors because
More flexible than AI Home Services (any job, not just voice), more honest than Ayla (real pricing), more substantive than Lindy (real labor included).
Rung 3 The Architect Pro
$4,500 setup + $1,500/mo
"Your AI ops layer, designed around your business. You own the keys; I own the build and the wrench."
Scope
3-5 job AI ops layer. Custom Claude Code project. CRM integration. 21 business days to live.
Account model
Hybrid. Client onboards their own Anthropic account during setup. Chris's retainer = 8 hrs/mo labor only.
Target client
Service businesses $500K-$5M revenue, agency owners, B2B founders. Liam-Ottley-early-phase profile.
Beats competitors because
Claude-Code-native delivery, no n8n/GHL lock-in (vs. Valenza), half-step cheaper than Saraev with transparent pricing.
Rung 4 The Architect Custom
$10K+ floor + $3,500/mo
"Built around your business, run on your terms. The closest thing to hiring me full-time, without the W-2."
Scope
Custom Claude Code project + team training + documentation suite. 6-10 weeks honest range (no 48-hour promises).
Account model
Client-owned. Client procures Anthropic directly (Bedrock available). Chris is consultant.
Target client
Established service businesses $1M-$10M revenue, mid-market B2B, agencies wanting internal Claude Code capability.
Beats competitors because
Same band as Saraev on price but explicitly Claude-Code-first. Honest about 6-10 week range vs. Automindz BuildOS 14-day claim.
Engagement floor

$1,500 setup + $399/month is the floor. Below this, Chris competes with $20/mo SaaS and loses margin without learning anything. The $500 audit is the qualifier, not engagement. Hold the floor.

Ayla BlumbergLead exemplar
Solo DFY · Next.js + Claude API + Telegram
No published pricing · 48hr setup
19-year-old Dallas creator, 2 months in, no testimonials. Founder mystique substitutes for proof. The Chris-Starter-tier reference point.
B2B agency · Mixed (Claude Code + Python/Modal)
$5K floor · $10K-$50K typical projects
3-principal team, 20+ industries, $10M+ client revenue claim. Course-author of 1.5M-view Claude Code course. The enterprise comp.
Solo DFY (now enterprise) · Voiceflow + Make + multi-LLM
$25K+ floor now · originated the Exploration Milestone
From solo at $5K in 2023 to 40+ employees by 2026. NBA franchise + NZ industrial clients. The "what a real track record looks like" comp.
Solo DFY · n8n + Make + Zapier + UiPath
£87/wk support, higher tiers on call
UK solo operator, all-anonymous testimonials (London Lawyer / Solar Panel Client). 90-day fast-track with optional retainer.
Vertical (medspas) · GoHighLevel + white-label automation
$250-$500 setup + $1,200-$3,500/mo tiered
Shivam Mishra. Medspa-specific funnel-and-show-rate retainers. Soft floor via "limited onboarding each quarter" scarcity.
Vertical (HVAC/plumbing) · Vapi + OpenAI + GHL
$500-$3,500 setup + $99-$299/mo all-in
3-agent stack (chatbot + voice + outbound). Operator absorbs all OpenAI/Vapi cost. Margin holds to ~1,500 voice-min/client/month.
Telegram/WhatsApp · Custom Python + multi-LLM
$300-$1,500 project + $50+/mo maintenance + client's own API key
Alizaib Jatoi (Pakistan). Most-transparent operator on Claude/LLM cost separation in the dataset.
Telegram/WhatsApp · Custom Python/Node + OpenAI
$500-$5K+ project tiers
Jainam Oswal (India). Six "bot products" are variations of one Telegram bot. Six corporate-titled testimonials, zero verifiable companies.
Claude Code-stated · CLAUDE.md + Skills + n8n + Clay
Tiered BuildOS / RecruitingOS, prices not published
Niklas Huetzen. Markets "done for you" but transfers system to client to operate. Real Claude Code architecture wraps n8n/Clay execution.
Claude Code-stated · Claude + 9 MCP servers + GHL
Implied $500K+ ARR client floor
Rahul Lalia. Claude Code as "third employee" framing. 9 MCP integrations but no sub-agents or hooks documented.
n8n/Make incumbent · 130K YouTube subs
$70/mo Skool community + boutique agency on the side
Canadian YouTube educator with $10K MRR community claim (338 paid members). "I automated my own business, now I teach others" playbook.
n8n/Make incumbent · Zapier-exclusive
$5.5K-$10K/mo public revenue (2020-2021)
Canonical Zapier specialist. Has not repositioned around AI at all. The strongest market-timing signal in the dataset for new entrants.
Voice specialist · AWS Bedrock + Anthropic + Twilio
$300-$1,500/mo infra + project fees not published
Solo custom-build voice operator. Claude Partner Network member. Positions as bespoke alternative to templated SaaS.
Voice specialist · ElevenLabs + OpenAI + Deepgram + Cartesia
$147 + $0.25/min Starter to $997+/mo Custom
Kyle Kotecha. The "self-learning phone agent" framing: month 6 measurably better than month 1. Most retention-defensible pitch in the dataset.
Productized platform · No-code, Anthropic default
$19.99-$199.99/mo credit-based + Enterprise BYOK
$49.99 Pro tier exhausts in roughly 18 lead-gen cycles per month at 275 credits each. Headline price misleading at any real volume.
Productized platform · Low-code, LLM-agnostic
Free / ~$19 per seat / $349/mo Team / Enterprise BYOK
Multi-agent platform with explicit BYOK on paid plans (cost-control lever). Closest "buy" comparable to a custom build at the Pro tier.
Agency teacher · 706K YouTube subs
~$3K AAA Accelerator core + upsell paths
"$11M total revenue across 3,800 members" = $2,900 per member lifetime, heavily skewed. Trustpilot: "I made $0. Not because I didn't work hard."
Agency teacher · 400K YouTube subs (former)
$147-$197/year, 849 members at peak
Built real $3M/yr agency, launched cheap teaching product, walked away in late 2024 to Whop as Head of Marketing. Cautionary outlier.

The six advertised-vs-actual gap patterns

  1. "Team of agents" framing covers prompt-template Next.js apps (Ayla, AziqDev, BotDev).
  2. "Done for you" vs. "built for you, operated by you" ambiguity (Automindz BuildOS transfers to client at handoff).
  3. Unverifiable testimonials with plausible names + plausible companies that don't exist (BotDev, Valenza, AI Home Services, UK agency).
  4. Flat-pricing-page vs. usage-billed-reality (Lindy credits, Relevance AI overages, RevSquared per-minute).
  5. "Full-time agency operator" claims from teaching products vs. actual graduate outcomes ($0-$2K year-1 most-common, not $10K-$50K/mo).
  6. Founder-mystique posture works for 19-year-olds with strong personal brands, fails for older operators with comparable depth.

The top six risks for Chris specifically

  1. The no-testimonials cold-start problem. Mitigation: 3-5 beta builds at deep discount before public launch, sourced from the Architect Method waitlist.
  2. The Anthropic-pricing-changes tail risk. Mitigation: 50%+ margin headroom on Starter envelope, pass-through clause in contracts, Claude-agnostic architecture for Pro/Custom.
  3. The capacity-trap during the day-job + course-launch overlap. Mitigation: publish capacity cap publicly ("3 new Pro clients per quarter").
  4. The Ayla-mystique trap. Mitigation: substance over posture. Publish all pricing, lead with the cockpit + Architect Method + pressure-washing pivot.
  5. The pricing-floor-collapse risk. Mitigation: hold the $399 floor and the $500 audit gate. Have the "but I only have $200/month" conversation ready.
  6. The day-job conflict-of-interest blowup. Highest-priority pre-launch ops item: read the employment agreement, check the moonlighting policy, disclose proactively if needed.

Operations questions Chris must answer before launch

  1. Contract structure: 3-month minimum at Starter/Pro, then month-to-month with 30-day notice; annual optional with 10% discount.
  2. SLAs: response-time only, per tier (1 business day Starter, 4hr Pro, 2hr Custom). No uptime commitments.
  3. Support model: email at Starter, Slack channel per client at Pro+, monthly call at Pro and Custom. Skip office hours (introvert tax).
  4. Refunds: no refund on setup once build starts; retainer pro-rated to cancellation day.
  5. Cancellation handoff: tiered. Starter: 30-day bot continuity + config export. Pro/Custom: client keeps everything (already on their Anthropic account).
  6. Scope-creep: ceremonial change-orders (one-paragraph email with scope/price/ship-date, signed back by reply).
  7. Vacation/sick: /vacation-mode auto-reply skill + 2-week notice rule in the contract.

The single highest-leverage move

Where to start tomorrow morning

Build one Crew for yourself first. Spend a weekend building "ChrisExplainsAI Telegram concierge" with 4 named agents (lead intake, content-idea capture, daily digest, research briefs). This becomes the reference build, the template, AND the marketing artifact ("here's the same Crew I run for myself, $397 for yours").

Then build the audit pipeline + Crew automation in parallel: intake form, persona-generation skill, build template, deploy runbook. 3-4 weeks of evening/weekend work. The first 3-5 paid Crews are the requirements-discovery for the Starter and Pro tiers above.
